Three patterns. Clients with no clear platform direction, who would use retainer hours on small disconnected tasks rather than coherent work. Clients who treat the retainer as unlimited access and try to extract more hours than the relationship can sustain. And clients with high turnover in their internal team, where each new stakeholder treats the retainer as a fresh contract to be renegotiated.
The fourth pattern is the most dangerous because it is the hardest to see early. Clients who are excited about retainer in the sales conversation but then go silent for weeks at a time. Silent clients are not happy clients. They are clients whose internal priorities shifted away from the website work, which means the retainer is funding work that the client is not actually using, which is a setup for a difficult renewal conversation later. Screening for engagement intensity matters as much as screening for budget.
How Has Agentic Tooling Like Cursor 3 and Claude Actually Changed My Margins?
Materially in two places. Code work that used to take 2 to 4 hours now takes 30 to 60 minutes when the task fits within Cursor 3's strengths, which means more retainer-covered work fits inside the same monthly hours. What Would I Tell a Freelancer Thinking About Making the Switch Tomorrow?
Three things. Start with clients who already trust you and have a track record of valuing your work. The retainer model amplifies whatever the relationship already is, so starting with strong relationships gives the model the best chance to work. Price for the value of the partnership rather than the hours of the work. And reserve the right to adjust the price at three months when you have real data on what the engagement actually requires.
The fourth thing is to keep some project work alongside the retainers, at least at the start. Mixed revenue is more resilient than fully retainer-based revenue, especially when the retainer client base is small. As the practice grows and the retainer base expands to four or five clients, the project work can taper. But moving fully to retainer with two clients is a fragile position that one bad renewal can collapse. Build the bench first.
What Surprised Me Most About the Model After Six Months?

If the test client engages poorly with the model, or if your delivery falls behind because the structure of the retainer does not match how you actually work, the right move is to switch back to project-based pricing for that relationship and try again with a different client.
